Where do you operate? Can engagements be delivered remotely?

AI Fluent is based in the EU and works with clients across Central and Western Europe: Romania, Germany, Austria, Denmark, Poland, and beyond. Most deliverables can be completed remotely, including scoping workshops, training programmes, and governance engagements.

On-site delivery is available and often preferred for training programmes, particularly role-based workshop formats with larger teams. The scoping workshop for implementation engagements can be run remotely (as a 1 to 2 week sprint) or on-site (as a half-day or full-day session). Geography is rarely a constraint.

What size of organisation do you typically work with?

Why do 70 to 85% of AI projects fail?

The most common answer is technology. It is rarely correct.

According to BCG (industry benchmark), the breakdown is roughly: 70% of AI project failures come from people and process factors, including adoption, change management, and workflow fit. Around 20% come from data and systems issues. Only about 10% from the algorithm or model itself.

That means most AI projects fail not because the AI stopped working, but because the people who were supposed to use it never fully did. The technology worked. The adoption did not.

The failure points are consistent: implementations that start in complex or production-facing processes (where the stakes of failure are highest), training that taught people what AI is rather than how to use it in their specific job, and engagements where the consultants understood the technology but not the operational context they were deploying into.

If you have not encountered this pattern yet, the data suggests you are the exception, not the rule.

The useful question is not whether failure is common, but what specifically causes it in your context and whether the approach being proposed addresses those causes.

The approach here starts differently: back-office only, lowest disruption risk, and the scoping workshop is built to surface the specific reasons previous attempts did not stick before any new work begins. If the previous failure was a scope problem, that gets resolved in the workshop. If it was an adoption problem, training is structured into the engagement from the start.

There is no guarantee a new engagement will succeed where a previous one did not. The honest answer is: it depends on whether the root cause of the first failure is being addressed directly in the second attempt.

How long does a typical implementation take?

For SMB engagements, simpler single-workflow automations can move faster, sometimes 4 to 8 weeks from first conversation to live system, depending on scope and integration complexity.

The scoping workshop itself takes a half-day to full day (on-site) or 1 to 2 weeks (remote sprint). It is the highest-value session in the engagement: it surfaces the actual problem, the operational constraints, and the realistic scope before any work begins.

Does this require changes to our IT systems?

The default approach is to work inside your existing systems, using the tools and platforms you already have, without requiring IT to purchase, license, or configure new infrastructure. Most automations connect to email, shared drives, spreadsheets, or existing business tools through standard integrations.

More complex implementations, especially those involving ERP data, MES integration, or custom data pipelines, do involve IT coordination, and that is scoped explicitly from the start. The discovery call and workshop include relevant stakeholders, including IT where appropriate. There are no surprises late in the process.

What this engagement does not cover: full MES or ERP integration projects requiring IT-side development, data science or machine learning model training, or managed IT services.

What happens if the automation breaks after delivery?

Every delivered solution includes documentation and a handover session covering how the system works, what can go wrong, and how to handle common issues. You own what is built; there is no lock-in to AI Fluent for ongoing operation.

Ongoing support is available through retainer options: Monitoring and Office Hours (health checks, Q&A, minor adjustments) or Active Optimisation (ongoing improvements and performance tracking). These are optional, not required. The goal is that you are self-sufficient after delivery; the retainer is for organisations that want continued direct access.

We are not ready to touch production. Can we start somewhere safer?

This is the practical difference between AI literacy (you understand what AI is) and AI fluency (you use it in your work). The goal of the programme is fluency. Participants who leave with a working tool they built themselves are significantly more likely to continue using AI 3 months after training ends.

Does the EU AI Act apply to us if we use AI tools but do not build them?

Accepted Answer

Yes. The Act applies to deployers, organisations that use, operate, or procure AI systems built by others, as well as to providers who develop them. The compliance obligations depend on the risk tier of the systems you use and how they are used in your specific context.

Off-the-shelf tools from large vendors are not exempt from classification requirements. If your team uses an AI system in a way that falls into a High-Risk category, for example in an employment decision workflow or a safety-relevant production process, the compliance obligation rests with you as the deployer.

What is Article 4 and is it already in force?

Article 4 of the EU AI Act requires that any organisation deploying or operating AI systems ensures its staff have "sufficient AI literacy" in relation to those systems. It applies to providers and deployers. It was not delayed by the Digital Omnibus and has applied since February 2025; it does not wait for the 2 December 2027 high-risk deadline.

"Sufficient AI literacy" means employees understand the capabilities and limitations of the AI systems they use, the risks of misuse, and how to apply sound judgment when AI informs a decision. The obligation is to be able to demonstrate, if audited, that relevant personnel have received appropriate instruction.

According to ERT and McKinsey (industry benchmark), 42% of Europeans currently lack sufficient digital skills. The gap between that baseline and documented AI literacy in a regulated operating context is not small, and it is already a legal obligation to close it.

Question 19

We use Microsoft Copilot or ChatGPT. Does that create compliance exposure?

Accepted Answer

Yes, though the level depends on how those tools are used and in what context.

Using Copilot or ChatGPT for drafting emails, summarizing documents, or generating internal content places those specific use cases in the Minimal Risk tier. Minimal Risk does not mean no obligations. It means the mandatory compliance requirements for that tier are limited, but obligations remain, and they are already in effect.

Article 4 applies now. Every employee using these tools as part of their work is covered by the AI literacy obligation that has been in force since August 2024. You do not need a formal certification programme, but you do need to be able to demonstrate, if audited, that users understand what the tool can and cannot do, where it is likely to be wrong, and how to apply judgment when its output informs a real decision. Using Copilot without that documented literacy baseline is an Article 4 exposure today.

The use case, not the tool name, determines the risk tier. Copilot used to draft a supplier email is a different compliance scenario than Copilot used to assist a hiring decision or evaluate an employee's performance. If these tools are used in any workflow that affects employment, access to essential services, or safety-relevant decisions, the risk tier moves up, and compliance obligations increase significantly.

Transparency obligations may apply. If AI-generated content is used in communications that customers or partners receive without disclosure that AI produced it, Limited Risk transparency requirements may be triggered.

A written AI usage policy is the minimum practical position. The Act does not mandate a specific policy document for Minimal Risk tools, but without one, there is no documented governance structure and no audit defense. A basic policy covers which tools are approved, what company data may be used with them, what the Article 4 literacy standard is for each role, and what oversight applies when AI output informs a decision. Question 20

Our employees are probably using AI tools we have not officially approved. Does that affect our compliance position?

Yes. The EU AI Act's deployer obligations apply to how AI is used in an employee's work, not only to tools that IT has officially sanctioned. If an employee uses a personal ChatGPT account, a free-tier tool, or any unapproved AI application in the course of their role, your organisation is still the deployer under the Act. "We did not know they were using it" is not a documented compliance position.

This matters on 2 separate grounds.

First, the Article 4 literacy obligation applies to every employee operating an AI system in a relevant capacity, regardless of whether that system was officially deployed. Employees using personal AI tools without training, without documented literacy instruction, and without any oversight means the organisation cannot demonstrate compliance with an obligation that has been in force since August 2024.

Second, data governance: employees using personal AI accounts with company information, including supplier data, customer records, and internal documents, are typically doing so outside any data processing agreement. That creates GDPR exposure that runs alongside, and separately from, the EU AI Act exposure.

The practical response is not to ban AI tools across the board. That rarely works, removes the productivity benefit, and tends to push usage further out of sight. The response is to build a policy that defines which tools are approved, what data may be used with them, what the Article 4 literacy standard is for relevant roles, and what falls outside permitted use. That policy makes official use documentable and creates a clear, auditable boundary.

These are labelled clearly as upside, not included in the conservative Direct Savings calculation and not presented as guaranteed outcomes.

Small manufacturers have an advantage in AI adoption that large organisations rarely have: faster decisions, fewer layers of approval, and closer proximity between the person who identifies the problem and the person who authorises the fix. The constraint is usually budget; the minimum practical engagement for a single back-office automation starts at a level that needs to make commercial sense against the specific process being targeted.

We are an SMB service business. Is your industrial background relevant to us?

What does not transfer directly from the industrial background: OEM-specific terminology, TISAX compliance requirements, and the specific back-office vocabulary of manufacturing operations. The SMB track uses different examples and different entry points, but the underlying approach is the same.

Question 27

We do not have a budget allocated yet. Is a discovery call still useful?

Accepted Answer

Yes, for 2 reasons.

The discovery call is where we establish whether there is a genuine commercial case. If the problem you have described does not have a plausible ROI at the investment range relevant to your size, that is an honest outcome of the call, not the start of a sales process that requires a budget to exist.

The second reason: the scoping conversation often surfaces problems that are easier to quantify than the person coming to the call expected. "We spend too much time on admin" is vague. "My purchasing team spends 12 hours per week copying data from supplier emails into ERP" is a number with a business case attached. The call often converts one into the other.

We already have an IT team. Can they be involved?
